Make the Flow “Pulled” by the Customer in Lean Thinking - Answer the Real Question

We have so far explored the first three principles of Lean Thinking: define the value, Identify the value stream e make it slide continuously. At this point, after eliminating waste and creating a fluid process, we arrive at the fourth fundamental pillar: fso that the Flow is “Pulled” by the Customer.

This principle overturns the traditional logic of production, moving from a forecast-based approach to one driven by actual demand. It means acquiring the ability to design, plan, and execute only what the customer truly needs, exactly when you need it. The goal is to eliminate overproduction and excess inventory, which represent some of the largest wastes in any process. Essentially, it is the customers who “pull” value from the company.

Understanding the Logic of a Pull System

The pull system radically contrasts with the traditional approach“push“In a push system, products are pushed through the production and distribution chain based on demand forecasts, which can be inaccurate. This often leads to overproduction, warehouses full of unsold inventory, and obsolescence.

Instead, with the pull system, the production or delivery of a service only begins in response to an actual request or consumption by the next stage of the process (or the final customer). This drastically reduces the risk of producing unnecessary items, minimizes costly inventory buildup, and prevents the obsolescence of unsold products. The result is a much more agile and responsive production system.

This ensures that production is aligned only with actual needs, avoiding unnecessary buildup.
  • Deliveries Just-In-Time (JIT)Just-In-Time (JIT) deliveries are a direct and powerful manifestation of the pull system, extended to supply chain management. Materials, components, or finished products are ordered and delivered precisely when they are needed in the production or sales process, neither sooner nor later. The goal is to minimize or completely eliminate unused inventory, thereby reducing storage costs, the risk of obsolescence, and capital tied up in stock.
  • Make-to-OrderIn markets where customization is crucial (such as in high-value-added consumer electronics, custom furniture, or personalized clothing), the pull system is intrinsic. Companies initiate the production of a specific item only when they receive a concrete order from a customer. This approach ensures that every resource is used to create value that has already been requested, eliminating the possibility of producing goods that will not find a buyer.

  • The automotive industryMany automotive manufacturers, particularly those pioneering Lean, are masters at applying the pull system. The practice of building vehicles only after a dealer places a specific order (with its configurations and options) is a prime example. This prevents the accumulation of large inventories of unsold vehicles, which would be subject to depreciation and high storage costs. Production is “pulled” directly by market demand.
  • Major retailersSome of the world's largest retailers maintain inventory in their warehouses and at store locations at minimal levels. They utilize advanced computer systems that analyze daily (or even hourly) sales data to quickly restock stores with only what has actually been sold. This pull approach reduces excess inventory, storage costs, and the risk of unsold leftovers, increasing inventory turnover and overall efficiency.
